Sales Team Assignment & Commission Tracking
Sales team assignment and commission tracking sends every new lead to the right salesperson the moment it arrives and records who sourced and who closed every deal. Salespeople keep the leads they find, the rest are shared by round-robin with a cap per person, and commission is worked out from a record that fills itself in.

What is sales team assignment and commission tracking?
Sales team assignment and commission tracking is a set of CRM automations that decide who works each lead and who gets credit for each sale. New leads are assigned by your rules, the assigned person is notified straight away, and every closed deal records the setter, the closer, the package and the cash collected for commission.
It's built for teams that split the work: setters or SDRs who reach out and book calls, and closers or account executives who run the calls and take payment.
Why do lead distribution and commission cause disputes?
Lead distribution and commission cause disputes because nobody is sure who should have had a lead or who sourced a sale. Leads are handed out by whoever is watching the inbox, so some people are overloaded and others sit idle. At month end, commission is worked out from memory.
Leads are shared unevenly
Whoever is watching the inbox decides who gets what, and the busiest people get busier.Sourced leads get passed on
A setter who found a lead in their own DMs sees it handed to someone else, along with the commission.New hires get admin access
Without proper roles, anyone can delete a record or see billing.
How does automated lead assignment work?
Automated lead assignment starts when a lead enters your CRM. If a salesperson sourced it through their own tracked link or DMs, it stays with them. Otherwise it goes to the next person by round-robin, skipping anyone at their cap. The assigned person gets a CRM notification and a Slack message, and both setter and closer stay on the deal.

Roles before seats
A role template for each job, set up before the seats are filled, each with only the access that job needs. The person who found the lead keeps it
Leads that arrive through a salesperson's own tracked link, or that they sourced in their own DMs, stay with them. Each setter gets their own links, so the credit is automatic.Round-robin for the rest
Leads nobody has claimed are shared in turn across the team.Capacity limits
Each person has a cap on active leads, for example 50, so nobody is overloaded.Instant notice
The assigned person gets a CRM notification and a Slack message with the lead's details and a link to the record.Setter and closer on every deal
Calls are booked into closers' calendars by round-robin, and both names stay on the lead and the deal through to the sale.Every sale recorded for commission
When a sale closes, the setter, closer, package, cash collected and amount still owing go to a Google Sheet or your finance tool.A view per person
Each setter's and closer's leads and deals can be filtered and reviewed in the CRM.
| Role | Access |
|---|---|
| Admin | Everything, including billing |
| Sales manager | The whole pipeline, no billing |
| Setter | Their leads and DMs, contact view and edit, moving deals. No delete, no billing. |
| Closer | Full contact view, call log and notes. No delete, no billing. |
Tracked links come from lead capture and routing, round-robin booking across closers from appointment setting, and the Slack alerts from internal comms and team notifications.
How is commission tracked?
Commission is tracked by recording every sale the moment it closes. The setter, the closer, the package, the cash collected and the amount still owing are pushed to a Google Sheet or your finance tool. Commission can also be calculated automatically from your rules, such as a percentage split between setter and closer, scoped per build.
The system records who is owed what. Payouts still go through your own payroll or finance process. The payment that records each sale usually comes from payment-triggered workflows.
Which systems deliver it?
Sales team assignment and commission tracking is delivered by AI automations inside your CRM. We often build it in GoHighLevel; other CRMs with assignment rules and user roles, such as HubSpot or Pipedrive, can work too. Slack carries the notifications, and a Google Sheet or your finance tool holds the commission record.
| System | Trigger | What it does | Package note |
|---|---|---|---|
| AI Automations | New lead, call booked or sale closed | Roles, source-based and round-robin assignment, caps, alerts, setter and closer on every deal | Built in GoHighLevel, HubSpot or Pipedrive |
| AI Automations | Sale closed | Sale details pushed to a commission sheet or finance tool | Automatic commission calculation scoped per build |
Where is it used?
Sales team assignment suits any team that shares leads between people or pays commission on sales. Coaching and high-ticket program businesses split setters and closers. B2B teams split SDRs and account executives. Agencies, car dealerships and real estate agents share leads between staff and need to know who sold what.
Setters and closers. DM setters keep the leads they find in their own Instagram DMs, form and ad leads are shared by round-robin, and every sale is credited to the setter and closer for commission.

What should you know before you start?
Sales team assignment runs on your rules. Who keeps which lead, how round-robin works and how commission is split are agreed with you before we build. The system records who is owed what, but payouts still go through your payroll or finance process. Role templates are easiest to set up before the team joins.
- Your rules. Lead ownership, round-robin order, caps and commission splits are agreed before the build.
- Recorded, not paid. The system keeps the record; your payroll or finance process makes the payment.
- Set up roles early. Each new seat is then quick and safe to add.
- Know your CRM's limits. Some CRMs can't give one task several owners, so a lead manager may share tasks out by hand. We check this in discovery.

Questions
Answer
How does round-robin lead assignment work?
Round-robin lead assignment shares new leads in turn across your team, so each person gets the next one in order. Leads a salesperson sourced themselves, through their own tracked link or DMs, stay with them and skip the rotation. Anyone at their cap on active leads is skipped until they have room.
Can salespeople keep the leads they find?
Yes. Each setter gets their own tracked links, and leads they source in their own DMs are marked as theirs. Those leads stay with them, and the credit is recorded automatically. Only leads nobody has claimed go into the round-robin, which is what keeps sourcing worth the effort.
Does it calculate commission automatically?
It records everything commission needs on every sale: the setter, the closer, the package, the cash collected and the amount still owing. Automatic calculation from your rules, such as a percentage split between setter and closer, uses the same data and is scoped per build. Payouts still go through your payroll or finance process.
Which CRMs does it work with?
We often build it in GoHighLevel. Other CRMs with assignment rules and user roles, such as HubSpot or Pipedrive, can work too. We check what your CRM supports during discovery, including limits such as tasks that can only have one owner.
Can new salespeople be set up quickly?
Yes, if the roles are set up first. We create a role template for each job, such as setter, closer and sales manager, with only the access that job needs. Each new hire is then given the right template on day one, without delete or billing rights.
